If you want to keep your service depart-
ment folks focused on efficient daily pro-
duction, tell them. This may seem overly
simplistic, but change always begins with
understanding. Here's what you're doing,
here's what you're not doing, pretty simple.
At the end of every day your service man-
ager should be going over with your techs
their labor production that day and have
them sign off on what they produced. This
is an absolute must with flat rate techs. No
surprises with what they thought or per-
ceived they did. "You produced X amount
of customer-paid labor hours, in X number
of hours today. Your contribution to this
department was X today."
Do the same thing with internals and war-
ranty work. This is about empowering perfor-
mance first and increasing efficiency second.
One does not happen without the other.
You've got to set yourselves up to be suc-
cessful. That is accomplished or not accom-
plished based on your followed practices.
You want change? Push the needle up a little
at a time. That starts with being consistent in
your practices. It's having service managers
and advisors who know how to run a profit-
able service department. It starts at the top,
and that's you!
